Coffee's for closers

(Editor's note: As the world of B2B content marketing grows, ever-increasing numbers of journalists are moving into the field. In addition, a large crop of new grads are coming into the business ... often with little to no understanding of how content marketing works or what role journalism plays in it. This is the first of a four-part series on some of the cultural barriers that workers face in the new world of B2B content marketing. In this piece, I'll be making some suggestions about how folks with a journalism background can get past one of those barriers -- working with the sales staff. I'm hopeful that other folks will offer their suggestions as well. The second and third posts in this series will look at other cultural barriers. In the fourth and final part of the series I'll address how B2B journalists can preserve traditional ideas of journalism ethics in this new piece of the media world.)

Journalists don't like salespeople very much.
As a general rule, journalists don't like anyone. But journalists don't like salespeople even more than they don't like other people.
I'm a journalist. I've been one for decades now. And I assure you this is true. (Note: if you're a salesperson who is reading this, please understand that I don't mean you. I'm crazy about you. I'm talking about other salespeople. You're wonderful. And I love what you're wearing today. That's a very flattering color on you.)
I don't know if salespeople like journalists.
They probably don't. Most people tend not to like journalists.
And yet these two professions have managed to work together at publishing companies since the invention of the printing press.
And the key to their success was this: they didn't really talk to each other.
On the contrary, the publishing industry built an entire cultural infrastructure (separate offices, differing chains of command, ethics codes, etc.) to ensure that journalists and salespeople didn't talk to each other.
And that was fine in traditional publishing, where the value of the product required that sales not influence editorial.

But in content marketing, things are slightly different.
In this new world, content creators are judged (to a degree) on whether or not editorial influences sales.

Write ledes; Generate leads
As the content-marketing industry has grown in the past few years, B2B journalists have moved along a path that looks like this:
a.  working as creators of pure editorial supported by traditional ads, then changing to
b. creators of pure editorial supported by lead-gen ads, and then changing to
c. creators of pure editorial that is, in and of itself, a lead-gen tool.
(Note: becoming a creator of something less than pure editorial is a distinctly different path. That's marketing communications or public relations, and should not be confused with content marketing.)
B2B journalists who move into content marketing find they no longer have a sales team that supports editorial. Instead, journalists find themselves creating editorial that acts as part of the sales funnel.
And salespeople have no idea how jarring this is for us.


Life at the Movies
If you've been in the B2B publishing game for awhile, then consider the following questions:
Have you ever known a salesperson who decided to stop selling ads for his magazine and start writing articles instead?
Have you ever known a journalist who gave up his byline and decided he'd rather call prospects than call sources?
No?
Me neither.
Part of the reason for this is that the skills between the two professions don't transfer well (although I often tell young journalists that they need to develop some sales-type skills, i.e., the ability to handle rejection, a willingness to accept a pay-for-performance compensation structure, etc.)
But the core reason that journalists and salespeople don't exchange jobs is that the the two professions attract extraordinarily different types of people. They are as different as night and day. They don't mix well. They see the world in fundamentally different ways.
Here's what I mean:
Have you seen "Glengarry Glen Ross," the movie with the breathtaking, pitch-perfect dialog written by David Mamet? If so, then you know the famous "Coffee's for closers" monologue performed by Alec Baldwin.
The salespeople I know admire the Baldwin character. Sometimes it's an open admiration. Sometimes it's a grudging admiration. But most often it's a sort of joking, off-hand admiration that manifests with frequent quotes from the monologue itself. (This is similar to the way some of my friends from Wall Street frequently and jokingly repeat the "greed is good" quote by the Gordon Gekko character from the movie "Wall Street.")
But journalists don't like the Baldwin character.
We admire Mamet's writing. Hell, we adore Mamet's writing.
But we see Baldwin's character as repulsive.
And in our heart of hearts, we fear he's representative of the world of business.
And, more importantly, as we move from being journalists to being content marketers, we sort of worry that we're becoming just a little bit like him.

Getting to know you
So as I said earlier, we can assume salespeople don't like journalists. But what do salespeople think of journalists who become content marketers?
Let's return again to "Glengarry Glen Ross." Key to the tension between Baldwin's character and the sales staff are the nature of the leads. The salesmen aren't performing. Baldwin threatens them and their jobs. Shelley Levene, played by Jack Lemmon, complains that "The leads are weak."

To a salesperson, content marketing can seem an ill-defined and unfocused effort that delivers weak leads. And this is largely, I suspect, because salespeople are perplexed by content marketers' goals.
That shouldn't be surprising. Content marketing is growing like crazy in B2B companies that have no experience with editorial operations of any kind. Even the most experienced salespeople are novices at working with content marketers.
And in a sense, the salespeople are right. Content marketing often doesn't deliver leads that are easily closed. Content marketing is more about about creating an environment that can lead to sales. It's as much about though leadership as it is about lead-gen. It's as much about conversing with existing clients as it is about attracting new ones.
But content marketers do this because it's what works today. Business has changed. Buyers have changed. Content marketing is just part of a broad, systemic shift in how B2B industries buy and sell.
And we journalists/content marketers have no idea how jarring this is for salespeople.

If B2B journalists are going to succeed as content marketers, we're going to have to find some common ground with salespeople. We have to get them to understand what we do, how we do it, and why it's valuable.
Traditional marketers have faced similar challenges for years. But for content-markers -- many of whom were traditional journalists or college students just the other day -- this is all new.

The good news is that people much smarter than I are working on these issues. For example, it's worth your time to read Jennifer Watson's recent piece for the Content Marketing Institute on how to communicate our value to the sales staff.
But allow me to make a few suggestions of my own.
First, become a salesperson. Spend some time every month selling your services outside your job. Make a little money on the side. Learn to prospect. Learn to move potential clients through your own sales funnel. Learn to close.
Second, ignore Baldwin. Years ago I watched "Glengarry Glen Ross" with a bunch of journalists. And I wasn't surprised to see that there was universal sympathy in the group for Jack Lemmon's character, Shelley "The Machine" Levene.
If you've seen the film (or the original play), you'll remember that Shelley is in desperate need of money to provide medical care for a sick daughter. Shelley behaves badly as a result. He commits a crime. He falls into sin, if you'll excuse the religious phrasing. He behaves immorally ... drifting toward becoming more like the clearly immoral figures played by Baldwin and Al Pacino.(Pacino's speech on morality is another high point of  Glengarry Glen Ross: "There's an absolute morality? Maybe. And then what? If you think there is, go ahead, be that thing. Bad people go to hell? I don't think so. If you think that, act that way. A hell exists on earth? Yes. I won't live in it. That's me.")
Levene also operates at a distinct disadvantage to the other salesmen -- he's from another time. As the Wikipedia entry on the movie puts it, "Levene's decline is due to the old-fashioned nature of his methods: his presentation as a grinning, successful, confident salesman with a casual swagger immediately telegraphs to modern clients his identity as a smooth-talking shyster looking to disarm them with reassurance; Levene has been unable to replace his obsolete tactics with new ones and suffers financially as a result."
Journalists, who have seen our own share of woes as our traditional employers have collapsed and our long-practiced skills have diminished in value, have a soft spot for Levene. We understand him, maybe even relate to him. He's the sort of person we're drawn toward -- complex, contradictory, troubled. In short, he's a story.
So here's my idea:
If you've made the move from traditional journalism to content marketing, it's time to stop seeing Alec Baldwin every time you see a salesperson. Learn, instead, to see Jack Lemmon.
Learn to see your coworkers as what they are -- regular people with sick children,  financial pressures and moral quandaries.
Just like me and you.
Third, become Baldwin.
If the first two approaches don't work, try a little Baldwin yourself. Never admit that content marketing offers anything less than the perfect, easily closed lead. Wave a stack of index cards in front of the sales team and say, "These are the new leads. These are the Glengarry leads. And to you they're gold, and you don't get them. Why? Because to give them to you is just throwing them away. They're for closers."

Folio looks at the ad-edit issue

A little more than a week ago, VNU pulled a series of inappropriate ads from the editorial section of its magazines after I pointed out that the practice violated our profession's ethics.
I was pleased that VNU made the right decision. And I applaud the company for doing something that can be very tough -- backing away from a bad move.

This month's issue of Folio magazine takes a look at the line between editorial and advertising, and uses my thoughts about VNU as a starting point. Take a look.

I read the Folio piece with a heavy heart. Because it reminded me that many people in B2B publishing seem to have a difficult time with the easiest of concepts -- be good. In particular, the Folio article quotes an unnamed publisher, referring to ethics and online publishing, as saying “It’s like the Wild West out there.”
That's nonsense.
More to the point, that's wishful thinking by people who are willing to cut ethical corners.

The Folio piece gives a detailed and thoughtful look at new forms of marketing material that are available on the Web, including "online advertorials, sponsored areas, micro-sites and vendor-generated content."
Those are all valuable forms of content. And each of them is perfectly appropriate on the Web site of a B2B publisher.
But there is nothing about those types of material -- NOTHING -- that exempts them from the rules of ethics. Or, as I've told B2B journalists a hundred times: the rules haven't changed online, and you shouldn't let them.

Consider if you will one of the most basic of our profession's ethical guidelines -- make it clear what's an ad and what's not. The American Society of Magazine Editors puts it this way: "If any content comes from a source other than the editors, it should be clearly labeled. A magazine’s name or logo should not be used in a way that suggests editorial endorsement of an advertiser." The American Society of Business Publication Editors has this to say: "Special ad sections and supplements should be clearly labeled with the word 'advertising,' 'advertisement,' 'sponsored by,' or similar designation. The words 'advertorial' or 'infomercial' confuse the readers about the nature of the material, and should be avoided."

Or to put it more simply -- if someone paid for something on your site, make that clear to the reader.
Don't call ads a "resource center." Don't call them "special services."
Be clear. Be honest. Be ethical. Be good.
Those are simple rules for all of business, and all of life.

And remember, no matter what anyone else says -- you work in journalism, not in the Wild West.

ASME arrives late to ethics debate

In the past year, B2B journalism has suffered one of the most embarrassing scandals in its history, as several companies -- including VNU and Ziff Davis -- began to sell ads within editorial. Words in stories were marked as hypertext links. But the links didn't lead to other news or information chosen by editors, the links were inserted by a company called IntelliTXT and they led to ads. The links were misleading, offensive and clearly violated ethics guidelines.

Longtime readers of this blog will remember the debate that ensued. But if you're new to this issue, let me say this: most of the associations that claim to represent the interests of B2B publishing failed -- miserably -- during the crisis.
On May 3, I published something on this blog asking the American Society of Business Publication Editors, American Business Media and the American Society of Magazine Editors to issue a ruling on the ads-in-edit controversy. Although VNU had backed away after I complained, and although it was clear to me and to hundreds of others that these ads were unethical, an executive at Ziff Davis had told Folio magazine that the ads did not violate the organizations' ethics guidelines.
So I asked the three groups to clarify.

ASBPE -- god bless it -- responded within hours, issuing a statement that "ad links within editorial text should NOT be sold under any condition."
But ABM and ASME never responded.
They never issued statements. They never answered my emails or phone calls on the subject. They just ignored the whole thing. They have continued to ignore the scandal ... for six months.

So you'll have to forgive me for being unimpressed by the news that ASME intends to update its ethics guidelines.
I mean seriously, ASME has had a half of a year to decide if its existing ethics policy actually means what it appears to mean. ASME has had a half of a year to decide if it's unethical to sell the actual words that journalists write. So I have no faith that ASME's new policy will actually address the tough issues, and I have no faith that ASME will actually stand behind whatever policy it does issue.

Glamour editor Cindi Leive is president of ASME. In announcing the plans to update the group's ethics policy, she said that "The church-state wall isn’t as clear or defined as it is in print.”
I disagree. As I have said dozens of times in this blog and in meetings with journalists and journalism students -- the rules of ethics haven't changed online, and you shouldn't let them. The church-state wall is clear. Edit is still edit. An ad is still an ad. Transparency is still the key to ethical behavior. And all of our ethics rules still boil down to one simple concept: Don't mislead the reader.

What has changed is that the journalists of B2B have fewer places to turn when the pressure to behave unethically builds. We can still trust ASBPE to stand behind us. But ABM and ASME have demonstrated that we cannot depend upon them.
(UPDATE: ABM has made it's position clear, and I'm thrilled.)

Selling your reputation

I don't accept ads on this blog. There are lots of reasons for that, but the core one is this: I don't want readers to worry about bias. When I say that I like a particular magazine or Web site, I don't want anyone to think that I was paid to say so.
I view this blog as a service, not as a business. I write about things that interest me in the world of B2B journalism. And I try to offer insights, guidance and suggestions to my peers in this profession.

But it would be misleading for me to describe myself solely as a journalist. I'm also an entrepreneur. I run a consulting business. And this blog is most certainly a promotional tool for that business. In the world of B2B, I'm best known as Paul Conley, the blogger, not as Paul Conley who used to be Midwest Bureau Chief at the Journal of Commerce, or as that Conley guy, who used to be a v.p. at Primedia Business.

Nonetheless, on this blog I strive to keep a church/state wall between my business interests and my journalism passions. That's why posts on this blog often contain disclosures about my business relationships with companies such as IDG, Primedia/Prism/Penton, N.Y. Times Digital/About, SmartBrief, Cygnus, etc.

But every once in awhile, someone offers me a chance to "monetize" my blog through ads or pay-per-post or some other such scheme. And I've never had a hard time saying "no."

But in recent weeks, some of the bigger names in the blogging world have apparently succumbed to temptation. They took money to write positive things about an advertiser. And they failed to disclose the relationship.

Much of the blogging world is abuzz over the controversy. And as is often true when controversy moves through the blogosphere, Rex Hammock is the guy I'm most likely to agree with.
But I will add just one small point to the arguments over what is, and is not, permitted online.
As I said earlier, I am both an entrepreneur and a journalist. And it is in my role as a journalist that I can find all the guidance I need as I navigate the ethics debates.

Here's what ASBPE's ethics guidelines say about writing about advertisers: "Favorable editorial coverage or preferential treatment in an article must never hinge on the prospect of ad sales, financial gain, or other factors that are not related to editorial integrity." Here's what ABM says on the subject: "Advertisers and potential advertisers must never receive favorable editorial treatment because of their economic value to the publication."

For me -- and for all of us in B2B journalism -- the rules are clear. Whether we work in print, or online or both, we must behave as journalists. Or, as I have said more times than I can remember, the rules haven't changed online, and you shouldn't let them.

Ethics and awards

There are few things in journalism I find as absurd or as dangerous as the notion that publishing on a computer screen rather than on a piece of paper exempts us from the norms of ethical behavior. Yet it seems that nearly every day someone makes exactly that claim.
Consider, if you will, the case of Bambi Francisco at MarketWatch. Francisco has left her job after it became clear that she had violated the ethical standards of parent company Dow Jones. And although I have no intention of defending Francisco's actions, it should be pretty clear that she was given "permission" to turn her back on the ethics guidelines by her boss, who has said "the rigid rules of the past may not always apply to the new media."

If I have accomplished nothing else in writing this blog, I would like to think that I've helped to remind the world of B2B journalism that the rigid rules of the past do apply to new media. Or, as I've said in earlier writings and in public appearances, "the rules haven't changed online, and you shouldn't let them."

So it pleases me to see that the American Society of Business Publication Editors has been named to the Folio 40 list for having "put together one of the most comprehensive editorial ethics guidelines for online."
Folio magazine is correct: "few organizations have tackled the subject of online ethics as thoroughly as the American Society of Business Publication Editors did in the May 2006 release of its updated ethics guide." I congratulate ASBPE for the honor. And I applaud Folio for naming the association to the Folio 40.

(Disclosure One: Bambi Francisco and I worked together briefly at CNNfn, the financial news network of CNN, which now exists only as CNNMoney. I don't remember her well. And she may not remember me at all. But in the time we worked together, I thought of her as both professional and ethical.

A tale of two audiences

I visited the campus of Northwestern University a few weeks ago to do some recruiting for a client. Things worked out OK. I met a few interesting students. And at least one of them may get a job out of it.
But the overall experience of my day on campus was a bit disconcerting, as has often been the case when I visit with academics and students.
And, with one notable exception, things were disconcerting in the same way they've been for years now.

The more things change ...
First, let me mention the exception.
For the first time in the five years or so that I've been visiting with students, every single person I met at Northwestern had at least basic multimedia skills and some Web experience. I cannot begin to tell you what a relief that was.
On the other hand, I saw too much of the same-old nonsense I've come to expect on campuses. One student handed me a cover letter with spelling and grammar errors. Most of the students who signed up for an interview had failed to do even cursory research on me or my client. One didn't even know my name. Not one student could correctly answer my all-purpose, do-you-know-anything-about-business questions (1. Approximately where did the Dow close yesterday? And 2. Roughly what would it cost to buy an ounce of gold today? I was willing to accept anything remotely close to 10,000 and $1,000 as answers.)
And, of course, none of the students seemed to have any idea at all about B2B publishing.

When my day ended I left the old, dusty journalism building and walked about 15 yards to a brand-spanking-new building where a colleague was to give a presentation about opportunities in marketing.
And that brief journey was like walking into an entirely new world.
Whereas only two people had attended a presentation earlier in the day with me and a recruiter from the Village Voice, this room was packed with students from Northwestern's new program in integrated marketing communications.
More importantly, the students in the marketing meeting were engaged -- typing notes on laptops, asking good questions. They seemed excited and eager to learn.
I fell in love with those students.
That was the exact opposite of how I felt about my time with the journalism students.
Most of the future journalists seemed, well, disinterested. Only one seemed truly enthusiastic about the profession. They were largely unprepared and disengaged. Most didn't take notes until I suggested they do so. Two of them needed to borrow a pen.

I shouldn't have been surprised.
Because what I saw in those two buildings was, in a nutshell, what's happening across the entire communications industry. Journalists (and journalism teachers and students) are making incremental adjustments to the new world, but marketers and public-relations professionals (as well as teachers and students in those fields) are morphing like crazy.
Most of the marketing people I know love the new world. They're excited. They can't seem to believe their good fortune to be working in a field where the rules are being rewritten.
But many journalism folks I know can generally be described as somewhat less than thrilled. Those differing sentiments among professionals (and academics) must have an effect on students.
There's also no doubt that the economy has had an impact.
Prospective journalists are being told time and again that jobs are disappearing.
Marketing/p.r. students, on the other hand, seem to understand that the skills they are acquiring have value.

If you're a long-time reader of this blog, you know I'm not saying anything new.
It was more than three years ago that I first wrote of my concern that B2B journalists were adopting the techniques of conversational editorial more slowly than were the public relations and marketing executives of the industries we cover.
And it's been more than two years since I started writing about content marketing, which I see as the the most exciting and fastest-growing area in B2B publishing. And content marketing is nothing more (or less) than marketers learning to perform the tasks of journalists.
But what I saw at Northwestern was new, at least to me: that in academia, as in business, the marketing space is attracting an extraordinary new type of communicator; while journalism programs are producing a more skilled, but not-so-very-different-from-the-old-days type of person.

If you're interested in spreading the word about B2B among journalism programs, there are some things you can do.
First, reach out to the j-schools in your area. Offer to do a guest lecture. Make yourself available for interviews.
Second, offer your support to the ASBPE Foundation. Funding for the foundation is in short supply. It could do with your help. Among other academic-related efforts, the group hopes to endow a university chair for an "ASBPE professor of business-to-business journalism."

Award winning B2B magazines

I'm back in New York today, but I didn't get a chance to attend the Neal Awards. So I just learned the results a few minutes ago when I checked my feeds.
The big winner was Farm Journal magazine. The veteran monthly picked up the Grand Neal award for a series that the judges called a "masterful blending of science, consumer reporting, and passion." I'm pleased by Farm Journal's win. I've worked with a lot of agriculture publications over the years, and Farm Journal has always been a worthy competitor. And the magazine has managed to excel in what has become one of the most competitive spaces in B2B media.

IDG picked up three awards. And that shouldn't be a surprise to anyone who reads this blog. I'm a bit of an IDG groupie. I just adore much of what that company does, and I use them often as an example of excellence. (FULL DISCLOSURE: IDG is a client of mine.)

Take a look at the complete list of winners here. (BtoB magazine has a story here. And check out what my friend David Shaw has to say about the winners here.) You'll see that some of the very best products in trade publishing are represented.

But as longtime readers of this blog would guess, I'm perplexed by Porkmag.com's victory as best small Web site. When the Vance Publishing site was nominated two months ago, I made note of just how poor a choice I thought that was. Porkmag, I said, has "no interactivity -- no links, no feedback functions. The news section is just a news feed. The magazine material isn't repurposed and there's nothing original that I see." I have to confess....I don't see anything worth praising at the site. And I'm shocked that ABM found the product worthy of an award.
(FULL DISCLOSURE: I was once a senior writer at Vance.)

AviationWeek Intelligence Network won the Best Web site award for a mid-size product. I haven't the slightest idea if that site is any good. AWIN has the single most offensive registration process I've ever seen on a Web site. Take a look here. And if you're willing to hand over your phone number, someone will call you sometime in the next two days to let you sample the site.

ADDENDUM: I had to chuckle as I looked through the list of Neal Award winners again and saw that DVM magazine won an award for news coverage. Just yesterday I pointed to DVM as having the worst idea in B2B publishing for its silly policy of charging users $20 to email a story to a friend. DVM's award was for something called "The Long Road to Recovery."
If anyone out there has some extra cash, maybe they can send me a copy of the story.

And the award for most egregious violation of our ethics policy goes to ...

Some congratulations are in order ... and some disdain as well. But let's start with the positives.
American Business Media has released the finalists for its Jesse Neal Business Journalism awards. The Neal awards are among the more prestigious prizes in our industry. And it shouldn't come as a surprise that some of the best publications in our our industry -- Computerworld, CFO and Editor & Publisher, for example -- are among the finalists.
You can take a look at the full list on this pdf.

But when you read that list of finalists, you may find you are as surprised and disappointed as I am to see that eWeek is a finalist for Best Web Site.
Just yesterday I pointed out that eWeek is in violation of ABM's ethics guidelines. And it's beyond me why the screening judges at ABM would think that a site that embarrasses the entire world of B2B journalism should be considered a symbol of what is best in B2B journalism.
And it's not just the ethical failings that should have ruled out eWeek. The simple truth is that Ziff Davis' eWeek.com has other problems as well.
Take a look. Notice the incredibly slow load time. Try to make it to the bottom of the text-filled monstrosity of a home page without your eyes bleeding. This is the sort of site that must give Jakob Nielsen nightmares.
eWeek is also a functional mess. As I write this piece, I see that the link on the home page that is supposed to take me to a blog post about "the Ballmer Era," instead takes me to a slide show about Microsoft Vista.
The thing that is truly saddest about these shortcomings is that much of eWeek is actually quite good. The site does have some of the things that make for compelling online content -- the blogs and slideshows mentioned above, as well as feedback functions on article pages.
But all that is good about eWeek is overshadowed by the fact that the site is ugly, performs poorly and is tainted by unethical behavior.
(It's worth noting that one of the other finalists for Best Web site is Forbes, where the staff has fought and won a battle against IntelliTXT links.)

So what explains the appearance of eWeek on the ABM list of finalists?
Perhaps the screening judges are unaware of the IntelliTXT problem. Or perhaps the IntelliTXT links began to appear after the judges made their selections (I'm unsure when they first appeared. I became aware of them last week.) That would certainly make more sense than the alternative explanation: that the judges are unfamiliar with best practices in online design and editorial.

Speaking of best practices, Prescott Shibles says the reason three publications in the Prism stable are among the nominees is because they "all focus on editorial integrity." And interestingly, Shibles says that strengthening the line between editorial and advertising has enhanced revenue, not hurt it.

To take a look at ABM's Editorial Code of Ethics, read this pdf file. Make note that ABM is about as clear as can be on the subject of IntelliTXT ads in editorial copy. "Hypertext links that appear within the editorial content of a site, including those within graphics, must be solely at the discretion of the editors. Links within editorial should never be paid for by advertisers."
